Band repair season is the most profitable and most chaotic four weeks in a lot of music shops. The chaos is not caused by the volume — it is caused by promising dates you cannot see and losing track of whose instrument is whose.
Batch intake, individual jobs
A school drops off twenty instruments. That is one delivery, twenty jobs, and one invoice. Treat it as one thing and technicians cannot work it; treat it as twenty unrelated tickets and the school gets twenty invoices and calls you about it.
Take it in as a batch under the school account, create a work order per instrument with its serial and intake photos, and consolidate the billing at the end.
Quote before the bench, not after
The single biggest source of unpaid work is a technician doing what obviously needed doing. Schools have budgets and purchase-order processes. An agreed quote and an authorisation limit per instrument means the work gets paid for, and anything above the limit gets a phone call.
Promise dates from the queue, not from optimism
If you can see the bench queue sorted by promised date, you can tell the next school the truth. Truthful dates are better business than optimistic ones — schools plan around them and come back next year.
Loaners are stock, not goodwill
Every loaner issued during season is an instrument you own that is now in a building you do not control. Record the holder, the deposit, and the return date, and clear it when the customer collects. Shops routinely find loaners two years later — that is written-off inventory.
The three-week debrief
When the rush ends, look at revenue per technician hour, the jobs that ran over quote, and how many instruments came back for rework. That is next year's pricing and next year's staffing, and it takes twenty minutes if the data was captured as you went.
